How to Tell if Your Digital Marketing Agency Is Working

The Report Can Look Great While the Business Doesn't Grow

This is one of the most common and costly disconnects in the agency relationship: a monthly report full of green arrows - impressions up, reach up, followers up - while actual bookings and revenue stay flat or decline. Both things can be true at once, and only one of them pays your bills.

Metrics That Actually Matter

  • Leads generated, by source. Not just "leads" in aggregate - which specific channel produced each one, so you can see what's actually working versus what's just running.
  • Cost per lead and cost per acquired customer. These should be trending flat or down over time as campaigns optimize, not silently climbing.
  • Booked appointments or closed sales, not just inquiries. A lead that never becomes a customer isn't a result - track the full funnel, not just the top of it.
  • Ranking and visibility for keywords that actually drive business (for SEO specifically) - not vanity keywords nobody searches with buying intent.

Metrics That Sound Good but Rarely Matter Alone

  • Impressions and reach with no click-through or conversion context
  • Follower growth with no engagement or lead connection
  • "Engagement rate" without knowing what that engagement led to
  • Website traffic increases with no corresponding increase in inquiries

Ask for a Direct, Uncomfortable Conversation

Every 60-90 days, ask your agency directly: "If I judged this relationship purely on booked revenue this quarter versus last, what would that number say?" A confident agency answers this readily, often proactively. Hesitation or redirection to softer metrics is itself informative.

Give It Enough Time Before Judging

SEO and content typically need 4-6 months to show real movement; paid ads should show directional signal within 30-60 days as campaigns optimize. Judging a long-cycle tactic on a 30-day window, or a short-cycle tactic on no data at all after 90 days, both lead to the wrong conclusion.

Compare Against What You'd Expect Without Them

A useful sanity check: would your current lead volume and revenue be meaningfully different if you cancelled tomorrow and did nothing for 60 days? If the honest answer is "probably not," that's the clearest signal available, regardless of what the report says.

If It's Not Working, Don't Just Guess Why

Before assuming the agency is the problem, rule out the more common cause: leads are being generated but not followed up on fast enough internally, which makes good marketing look like bad marketing.
